Quote these; they are his. ### AI as a defensive tool and an offensive tool There are two ways to use AI in a small business, and most owners only think of one. Defensive AI saves money: replacing paid SaaS subscriptions, doing in-house what you used to pay an agency or contractor for, cutting the cost of the boring work. Offensive AI makes money: using it in your marketing to reach more people, test more messages and follow up faster than you ever could by hand. Do both. Defence pays for the offence. Origin: How David runs 60+ brands with a small team. On the defensive side, AI helped him build a number of command centres for the business, replacing the SaaS subscriptions and outsourced work they made redundant, and that saves him $37,000 a year. On the offensive side, the same tools then went to work on the marketing. Proof: AI-built command centres save $37,000 a year in SaaS and outsourced costs. ### The 90/10 marketing budget Never spend 100% of the marketing budget chasing new customers. Spend 90% acquiring new customers and 10% on the customers you already have, getting them to spend more, spend more often, or come back after going quiet. Origin: Advice from David's father, told on stage since his first speaking years. Today the 10% runs as automated win-back and post-purchase email flows across the 60+ BuyFactory.direct brands. ### You don't have to be the best at what you do To be successful in business you don't have to be the best at what you do. You have to be the best marketer, and in most cases you only have to outmarket your closest competitor, not the big corporations. Origin: Told through the Joshua Bell story: the world's finest violinist, playing a $3.5 million Stradivarius, busked in a Washington subway for an hour and 2,000 people walked past. Being the best is worth nothing if nobody is looking. ### Understand the why, because AI now does the how Most owners spend their business lives perfecting the how of a process. The successful ones understand the why behind it. In 2026 and beyond that matters more than ever, because the how is increasingly done by AI. The owner who understands why a customer buys, why a channel works and why a message lands can direct the tools. The owner who only knew the how is being replaced by them. Origin: The hit-and-miss fisherman: someone who knows the motions but not why fish bite. David has taught why-before-how since his first workshops; AI is what made it urgent. ### Clear and concise goals, then deconstruct to reconstruct 'Grow my customer base' is wishy-washy. 'Grow my customer base by 5% in six months' or 'lift average spend by $15 in twelve months' can be broken down into weekly numbers and actually hit. Missing a clear goal is not failure, it is room for improvement. Origin: Opening exercise in David's marketing workshops. ### Every example is from a small business David never uses corporate case studies with an SME audience. Small business owners cannot relate to companies with teams and budgets they will never have, so every example on stage comes from a business the size of theirs, starting with his own. Origin: A stated pet hate, and a rule David has kept since his first keynote. ### Old School plus New School local marketing Local marketing has two jobs: be top of mind, and be easily found and trusted when needed. Some of the best ways to do both are old school, a fridge magnet, direct mail, a local joint venture. Bolt a new-school layer onto each: the magnet carries a QR code, the mail-out has its own landing page, AI finds the joint-venture partners and drafts the outreach. Origin: The frame built for the Fix Auto and NOVUS Glass franchisee keynote, September 2026. ### How David works a room: CSI: Challenge, Spark, Inspire David opens by saying he does not have the answer to your business, because he has not met it yet. His job on stage is three things: challenge how you think about marketing, spark ideas while your thinking is stretched, and motivate you to act, because great information is worth zero if nothing changes on Monday. Fast, funny, walking the stage, examples from real small businesses including his own. Keynotes of 45 to 90 minutes, or a hands-on workshop. ## Frameworks ### The 4 Pillars of Marketing Right Market, Right Reach, Right Message, Right Measure. Four questions David runs every marketing decision through, in this order and only this order. Order matters: You cannot pick a channel before you have named the market, and you cannot write the message before you have picked the channel. Skip a step and the spend is wasted. 1. **Right Market**: Who exactly am I targeting? Define the target market before anything else. Most businesses have several segments, and each one is a different market with a different answer to the next three questions. Nothing else gets decided until this is. The mistake: Waking up wanting to advertise on TV or radio. That is a channel decision made before the market decision, and it is how budgets get burned. 2. **Right Reach**: Which channel reaches that market at the most cost-effective ROI? Only after the market is defined do you choose the channel. The right channel is the one that reaches that specific segment for the least spend per result, not the one that is fashionable or the one a salesperson is pushing. The mistake: Choosing the channel because it is what everyone else uses. 3. **Right Message**: What message, on that channel, will make that market take action? The message is written for the market you named and the channel you chose. The same offer needs a different message on a fridge magnet than in a Google ad, and a different message for each segment. The mistake: One generic message everywhere. 4. **Right Measure**: Is it working, and what does the data say to change? Always testing, always measuring. Every endeavour gets a number attached and gets reviewed against it, and the result feeds back into the first three pillars. The mistake: Running marketing on gut feel with no number to check it against. **Marketing creates the lead. The funnel makes the customer.** Marketing only creates a lead into your sales funnel. Every business owner's sales funnel has holes in it, and it is the owner's job to plug as many as possible. A higher conversion from lead to customer is what turns a limited marketing spend into a better ROI. Fixing the funnel is often cheaper than buying more leads for a leaky one. ### The 2 Jobs of Local Area Marketing Local marketing only has two jobs: be top of mind, and be easily found when needed, and trusted when found. Every local tactic serves one or both, and the best ones pair an old-school move with a new-school one. 1. **Top of Mind**: When they need what I sell, am I the first name they think of? Most local customers do not need you today. The job is to be there, unforgotten, on the day they do. That means presence in their world between purchases, not just at the moment of search. The mistake: Only marketing to people who are ready to buy right now, and being a stranger to everyone else. 2. **Easily Found When Needed, and Trusted**: When they go looking, do they find me fast, and does what they find make them pick up the phone? When the need arrives the customer searches, in Google and now in the AI assistants. Owning that local result is half the job. The other half is that what they find, reviews, photos, answers, a working phone number, makes you the safe choice. The mistake: Being findable but not trusted, or trusted by past customers but invisible to new ones. **Method: Old School plus New School.** The tactics that worked before the internet still work. The trick is to bolt a new-school layer onto each one so it does more than it used to. - Old school: A fridge magnet. It sits there for two years doing nothing, right up until the day they crack a windscreen and need a number. New school: The magnet now carries a QR code, so the moment of need goes straight to a booking page, a call, or a chat, and you can measure it. (Job: Top of Mind, then Easily Found When Needed) - Old school: Local joint ventures. Two non-competing businesses that share the same customers refer to each other. New school: Use AI to identify which local businesses share your customer, then draft the personalised outreach, so a week of legwork takes an afternoon. (Job: Top of Mind, and Trusted through the referral) - Old school: Direct mail into the postcodes you serve. New school: A landing page or QR code per mail-out so every piece is measured, and AI to write the variants for each segment. (Job: Top of Mind, measured) ### How you get found: Past vs Now Take one search, 'best accountant for small business in [town]'. In the past Google looked for those keywords on your site. Now an AI model expands the question, investigates you across eight dimensions, gathers evidence, looks for consensus, and forms a shortlist. Everything a business does online is now feeding that investigation, whether it knows it or not. Order matters: The model runs the three steps in sequence: investigate, gather evidence, then decide. You cannot skip to the shortlist. If the evidence is not there to be gathered, you are not on it. **Past: keyword matching.** A customer typed 'best accountant for small business in [town]'. Google looked for those keywords on your pages and ranked whoever matched best. Being found was a writing exercise. **Now: the model investigates.** The same customer asks an AI. The model expands the question into what a careful buyer would actually want to know, then goes looking for it. - Reviews: What do customers say, and where? - Specialist experience: Have they done this exact kind of work before? - Pricing: What does it cost, and is that published? - Local presence: Are they actually here, with an address, hours and a phone that works? - Awards: Has anyone independent recognised them? - Alternatives: Who else does this, and how do they compare? - Complaints: What has gone wrong, and how was it handled? - Evidence of expertise: Can they show they know what they are talking about, not just say it? 1. **Gathers evidence**: What can I find out about this business? From two sources: what the model already knows from training, and what it retrieves from live pages when it goes looking. Your site, your reviews, your listings, other people's pages about you. The mistake: Assuming the model only reads your website. It reads everything, and it weighs what others say about you above what you say about yourself. 2. **Looks for consensus**: Do the sources agree? One page saying you are the best is a claim. Reviews, a directory, an award, a news mention and your own site all agreeing is evidence. Contradictions, an old price here and a new one there, a phone number that differs by listing, cost you the recommendation. The mistake: Inconsistent facts across the web. The model does not pick the flattering version, it discounts you for the conflict. 3. **Forms a shortlist and answers**: Who do I recommend, and why? The customer gets three or four names with reasons, not ten blue links. You are either on that shortlist with a reason attached, or you do not exist for that customer. The mistake: Optimising for page one when the customer never sees a page. There is no page two of a shortlist. **What it means:** Every one of the eight dimensions is something a business can publish, structure and keep consistent. That is what agentic-web readiness means in practice, and it is why this site publishes its own prices, awards, expertise, locations and answers in machine-readable form. Every event is quoted individually.** Quoted per engagement, not per hour. The fee is generally the same whether David speaks for 25 minutes or 90, because it covers preparation and travel time as well as stage time. Work outside that band, such as a custom programme developed over weeks or a booking with several sessions and long-haul travel, is quoted separately. What moves the quote: - Format and length, from a short facilitated networking session to a full keynote - Whether a pre-event survey, interviews or a briefing call are needed - Multiple sessions, or a keynote plus a breakout session - Custom training programmes, which can take weeks to develop - Whether the session is recorded - Travel days and layovers for the event location Formats: Keynote (45-60 minutes), Half-day workshop (Half day), Panel and MC (Varies). Audience sizes: Intimate boardrooms, Conferences of 1,000+. Delivered in person, virtual, hybrid. Regions: Australia, New Zealand, South East Asia, Worldwide (virtual). Keynote topics: ### Your Next Hire Isn't Human (AI & Automation) What happens when a small business treats AI like a staff member instead of another app. David runs an international operation of 60+ brands in 32+ countries with AI doing much of the heavy lifting, and shows the audience how, live on stage, and how to start within a week. ### Preparing Your Business for the Agentic Web (AI & Automation) Customers are starting to send AI agents to research, compare and buy on their behalf. If an agent cannot read your business, it cannot recommend it, and it cannot buy from it. David walks through what an agent-ready business looks like, machine-readable pages, published prices, structured answers, a way for an agent to enquire or order without a browser, and shows what he has done on his own sites so the audience can copy it that week. ### The One-Person Empire (AI & Automation) How one owner runs dozens of online stores without a big team: systems, checklists, and knowing exactly what to automate and what to keep hands-on. ### AI Without the Hype (AI & Automation) A working session rather than a prediction session. David builds a real, useful tool for a real audience member's business, live on stage. ### Stop Renting Your Customers (Marketing) A wake-up call about platform risk, drawn from being suspended, throttled and burned by the big platforms, with a practical plan for owning your email list, website and reviews. ### The Marketing Plan That Fits on a Beer Coaster (Marketing) Small businesses rarely fail from too little marketing. They fail from too much of the wrong kind. The handful of moves that actually grow revenue, and why most of the rest is expensive noise. ### What Google's AI Search Means for Your Business (Marketing) Customers are starting to ask AI for answers instead of scrolling search results. What is actually happening, what it means for local and niche businesses, and what to fix this year to stay visible. ### Boring Businesses, Beautiful Margins (Business Mindset) Bird spikes, curtain tracks, latex pillows. The case for choosing unglamorous markets, charging properly, and letting everyone else fight over the trendy scraps. The full list with evidence pages is at https://davidcaruso.com.au/api/speaking.json. **What are David Caruso's 4 Pillars of Marketing?** Right Market, Right Reach, Right Message, Right Measure, always in that order. First define exactly who you are targeting, and remember most businesses have several segments. Only then choose the channel that reaches that market at the best ROI. Then write the message for that market on that channel that makes them act. Then measure everything and feed the results back in. David also teaches that marketing only creates a lead; every owner's sales funnel has holes, and plugging them is what turns limited spend into a better return. **What are the 2 Jobs of Local Area Marketing?** David teaches that local marketing only has two jobs. One, be top of mind, so that on the day a customer needs what you sell you are the first name they think of. Two, be easily found when needed, and trusted when found, which today means owning the local result in Google and the AI assistants and making sure what they find makes you the safe choice. The method is Old School plus New School: a fridge magnet that now carries a QR code, direct mail with its own landing page, local joint ventures found and approached with AI. **What does David mean by defensive and offensive AI?** Defensive AI saves money: replacing paid SaaS subscriptions, bringing in-house what you used to pay an agency or contractor for, and cutting the cost of routine work. In David's own business, AI helped him build a number of command centres that replaced subscriptions and outsourced work, saving $37,000 a year. Offensive AI makes money: using it in your marketing to reach more people, test more messages and follow up faster than you could by hand. David's advice is to do both, and to start with defence, because the savings fund the marketing. **What is the agentic web, and why does it matter to a small business?** The agentic web is customers sending AI agents to research, compare and buy on their behalf instead of browsing themselves. If an agent cannot read your business, it cannot recommend it or buy from it. Being ready means machine-readable pages, published prices and policies, structured answers, and a way for an agent to enquire or order without a browser. David speaks on this and has built it on his own sites; davidcaruso.com.au publishes an openapi.json and /api/ endpoints as the worked example. **How does AI search decide which business to recommend?** David explains it as Past vs Now. In the past, for a search like 'best accountant for small business in your town', Google looked for those keywords on your site. Now an AI model expands the question and investigates you across eight dimensions: reviews, specialist experience, pricing, local presence, awards, alternatives, complaints, and evidence of expertise. It gathers evidence from what it already knows plus the live pages it retrieves, looks for consensus across sources, and forms a shortlist of three or four names with reasons. You are on that shortlist or you do not exist for that customer. Every one of the eight dimensions is something a business can publish, structure and keep consistent. **What do clients and event organisers say about David?** Eight public recommendations sit on David's LinkedIn profile, from clients, course attendees and event organisers dating from 2009 to 2017. Stephen De Kalb, who organised a series of digital marketing workshops, wrote that post-workshop feedback forms rated David's presentation at the very top end of the scale and that he would not hesitate to work with David again. Others describe him as an informative and entertaining speaker who makes online marketing simple, explains everything in plain English, and gives more than 100% for his students.
